The Real Math

White-label coffee vs. roasting your own

Every café owner dreams of the roastery. Here is what the spreadsheet says before the romance does the talking.

The short answer

For most shops selling under 150–300 lbs per week, white-label roasting wins: your brand on the bag from week one, no $25,000–$100,000+ roaster, no 6–12 month learning curve, no batch-consistency risk. In-house roasting starts making financial sense only with sustained volume, wholesale ambitions, or roasting as the brand’s core identity.

The break-even logic

Suppose in-house roasting saves you $2.50 per pound. Against a $50,000 all-in roastery (equipment, buildout, training, early waste), you need 20,000 pounds just to recover the investment — before counting the owner-hours spent roasting instead of selling. At 100 lbs/week that is four years. At 300 lbs/week it is 15 months, and the conversation changes.

The smart sequence most successful brands follow: launch white-label, build the brand and the volume, then revisit the roastery when the math turns — with a customer base already paying for your name.

Common questions

Is white-label coffee lower quality?

No — quality depends on the beans and the roaster, not the label. A good program lets you cup samples, choose origins and approve roast profiles, with specialty-grade lots overseen by professionals.

Can I switch to roasting my own later?

Yes — and it is the recommended path. Your brand, bag design and customer base transfer intact; only the production changes. Keep your roast profiles documented from day one.

Do I own my blend recipes?

Terms vary by provider — ask before you sign. Insist on documented profiles and the right to take your recipe with you.
